Engineering pod and quality function for a European logistics platform
For a fast-shipping logistics platform that broke often, a quality function established first and entry-point validation cut the defect rate.
The challenge
The platform shipped fast and broke often. There was no quality function, so testing happened in production. Carrier and customs data arrived in inconsistent formats and surfaced as user-visible errors.
What Corpshore did
We placed an eight-person pod split between Izmir and remote Türkiye. The quality function was established first. We built automated regression across critical journeys and made deployment conditional on the suite passing. On the data side we built an ingestion layer with validation and duplicate detection at the point of entry.
Results
- Production defects reported by users fell 66 percent over two quarters
- Duplicate consignment records reduced an estimated 87 percent after ingestion validation
- Engineering time on production support dropped by roughly half
- Total pod cost came in well below the Western European quotes for a larger team
Why it worked
The client believed quality engineering would slow delivery. Its absence was the bottleneck, and adding it increased throughput within a quarter.
